AI Agents vs Workflows: Choosing the Right Level of Autonomy
Understand when deterministic automation is sufficient and when an AI agent’s flexible decisions justify added oversight.

AI & Automation
Compare workflow platforms by integration fit, governance, maintenance, and total cost rather than headline feature counts.
Start with an input-to-output diagram, not a ranking of automation brands. List the trigger, applications, fields, transformations, approval steps, and failure consequences. Identify expected monthly volume and the busiest hour. A tool that works well for a simple notification may be a poor fit for a long-running process with sensitive data and recovery requirements.
Consider a small wholesaler that wants approved purchase requests copied into accounting software and acknowledged by email. The approval must happen before a financial record is created. Write down how requests receive a unique identifier and who handles exceptions. This specification gives n8n, Make, and Zapier the same problem to solve, preventing a polished demonstration of an easier workflow from distorting the comparison.
An application appearing in a connector directory does not prove that every required operation is supported. Check authentication, available triggers, supported record types, custom fields, pagination, and update behavior. Determine whether events arrive through webhooks or polling, and whether the account's permissions expose the necessary data. Use official documentation and a sandbox account where available.
For the wholesaler, test creating a draft bill with two line items and a tax code, not merely reading a customer name. If one platform lacks that action, investigate whether its supported HTTP capabilities can call the official API safely. Include the additional coding, credential handling, and maintenance in your evaluation. A custom workaround is not automatically disqualifying, but it changes who can support the automation later.
Build the same small workflow on each shortlisted platform. Include a branching condition, multiple line items, an intentionally invalid record, and a temporary API failure. Observe how each system displays execution history and lets an operator repair a failed run. Check how iteration, retries, and partial completion affect the process.
Suppose the wholesaler's accounting record is created successfully but the acknowledgment email fails. Retrying everything may duplicate the financial record unless the design checks for prior completion. Evaluate how clearly each platform supports that check and how much configuration it requires. Have the person who will maintain the workflow perform the recovery exercise. A system that only the original builder can diagnose may carry higher operational cost despite a quick initial setup.

n8n offers self-hosting options, but operating a deployment means owning patching, backups, access controls, availability, and incident response. Managed services shift some infrastructure work to the provider without eliminating your responsibility for permissions and workflow design. Compare the relevant deployment and plan documentation rather than assuming a brand name determines data location or compliance.
If the wholesaler has no infrastructure administrator, a self-hosted pilot on a laptop is not a production hosting plan. If contractual requirements demand particular data handling, inspect vendor terms, subprocessors, retention options, and available regional settings. Verify the license and features relevant to the intended use. Choose an operational arrangement the organization can actually maintain, not merely the one with the most apparent technical control.

Pricing units differ and can change. Record the date, plan, billing unit, limits, and assumptions from current official pricing pages before calculating costs. Do not equate a task, operation, credit, or execution without examining what each vendor counts. Include external API charges, infrastructure, maintenance time, and expected exception handling.
For a neutral exercise, estimate 500 monthly requests averaging four line items, with 5% requiring a retry or manual correction. Run representative samples and inspect their metered consumption on each platform. Then model a busier month and a malformed batch that creates additional branches. Keep the formulas in a spreadsheet so new prices can be substituted. A low advertised starting price says little about the cost of this particular production workload.
Agree on decision criteria before viewing the final pilot results. Score integration completeness, maintainability, recovery, security fit, and estimated operating cost using weights that reflect the wholesaler's needs. Document any non-negotiable requirement separately so an attractive score cannot hide a critical failure. No platform is the universal winner across all organizations.
Before committing, export or document the workflow, identify where credentials live, and test how an operator would stop new processing. Preserve business identifiers and processing state outside opaque execution history where appropriate. The final recommendation should state why the selected configuration fits, which trade-offs remain, and when to reassess. Revisit the choice after meaningful volume, staffing, application, or pricing changes rather than treating the pilot decision as permanent.
